The short answer

Split the work in three before you start: what the agency keeps, what the client decides, and what the remote project lead takes on. Write it down once, and agree who speaks to the client.

A remote project lead can run the plan, the timeline, supplier coordination and the decision log behind your brand. The client relationship and final approvals stay where you and the client agree they should.

What a remote project lead can take on

Support for agencies can run under your own brand. Planning is done remotely, and on-site support for event days can be arranged where the scope needs it. The scope is agreed with you in writing, so both sides know what is covered.

  • Building and maintaining the project plan and timeline.
  • Briefing and coordinating suppliers and subcontracted specialists against one plan.
  • Keeping the decision log, risk list and action list up to date.
  • Preparing status updates for you to pass to the client, or for the client directly if you agree that.
  • Reviewing run-of-show, registration and arrival plans with your team.
  • Attending the event on the day, as agreed.

What stays with the agency

You own the client relationship, the contract and the agency's brand. You decide what the client sees, and in what form.

You also stay responsible for creative direction and anything you have promised the client, unless you agree in writing to move a task to the project lead. See white-label project management for event agencies for how this works.

What stays with the client

The client approves the programme, the budget, the speakers and any change to scope. Name one person on the client side who can say yes, and one who can say no.

If approvals take time, put the dates in the decision log, so the agency and the project lead can plan around them.

What stays with local people

A remote project lead does not replace the venue team, local suppliers or the host authority. Each of them stays responsible for their own work.

Planning and project management work remotely anywhere in Malaysia. On-site support and travel can be arranged anywhere when the scope needs it. We work most often in Kuala Lumpur, Selangor and Seremban.

If nobody from your team or ours will be at the venue in the days before the event, name a local contact. See what a remote project lead covers and what stays local.

Agree how you will work together

  1. Agree the scope in writing, including what the project lead does not do.
  2. Decide who speaks to the client, and who copies whom.
  3. Fix a regular status rhythm and a single place where the plan, the decision log and the supplier list live.
  4. Agree how changes to scope are raised and approved.
  5. Decide whether travel and accommodation for the project lead are part of the scope. They are charged when they are. See how travel and accommodation should be agreed.

Event day

Decide before the event whether the project lead joins on the day. Where an event-day trip is agreed, write down the hours, the duties and who the project lead reports to.

Agree who speaks for the agency on site, and who decides when something changes. If the project lead stays remote, agree how and when the agency's on-site team can reach them.

Use the responsibility matrix

The event responsibility matrix builder turns the split below into a document you can share. For wider context, see when an event agency should add a freelance project lead, protecting client relationships in white-label work and professional-event planning across Malaysia.

Worked example · Fictional example

A fictional agency splits the work for a client event

Fictional organisation and figures, for illustration only.

Agensi Fiktif Acara Utara is based in Penang and has won a two-day forum for a fictional association in Johor. The agency's team is small, and two of its people are already committed to another event that month.

The agency agrees that the remote project lead will keep the plan, supplier briefs and the decision log. The agency keeps the client relationship and the creative direction. The association's secretary approves the programme and budget changes. Everyone agrees the lead will join on the first event day, as written in the scope.

Handle it in-house, or bring in help?

Your team can usually handle this when

  • Your own team has a project lead with room in their diary.
  • The event is small and the client approves quickly.
  • Your suppliers are people you already work with.

Outside planning help earns its fee when

  • Your team is committed to other events in the same period.
  • The event is in another state and you cannot be at every supplier meeting.
  • You need someone who can run the plan day to day while you manage the client.

Want support behind your agency's brand?

We can work alongside your team, lead the planning remotely and arrange on-site support for event days where the scope needs it. Send the event, the client's decisions still open and the tasks you would like to hand over, and we will reply with the level of support that fits and what it would cover.

Questions organisers ask

Will the client know there is a remote project lead?

That is for you to decide. Support for agencies can run under your brand. Agree with the lead what the client sees, and put it in the scope.

Does the project lead need to attend the event?

Not always. Where an event-day trip is agreed, write down the hours and duties. Otherwise the lead stays reachable remotely by an agreed route.

Who pays for travel and accommodation?

They are charged when they are part of the agreed scope. Decide early whether they are in scope and who will bear the cost.

Can the project lead be on site every day in my city?

It can be, if it is part of the agreed scope. On-site support and travel can be arranged anywhere in Malaysia. We work most often in Kuala Lumpur, Selangor and Seremban.
